Look for live products, real constraints, and metrics after launch. Screenshots of a demo chat are weak. Ask what broke in month two and how they fixed it. Good teams have scars and stories. Bad teams change the subject to model names.
Question 2: What happens when the AI makes a mistake?
This reveals whether they think about reliability. You want human gates, kill switches, audit logs, and a clear escalation path. If the answer is the model is getting better, leave.
Question 3: How do you handle LLM costs at scale?
Most agencies have no answer. Good teams talk about caching, model routing, budgets, alerts, and what your bill looks like at 10x traffic. If cost is someone else’s problem, it will become yours.
Question 4: Who owns the code and the models?
Never let an agency lock you in. You should own the repo, prompts, evaluation sets, and infrastructure accounts. Fine tuned weights and third party accounts should transfer cleanly. Ask for that in writing.
Question 5: What does ongoing support look like after launch?
Models change. APIs change. Prompts drift. Ask about response times, what is included monthly, and how iteration is priced. A launch without a support plan is a handoff to chaos.

Guaranteed magical ROI. No production references. Refusal to discuss failure modes. Proprietary black boxes you cannot export. Fixed bids with fuzzy scope. Pressure to start this week before discovery.
